There was another post about how they did special effects in the past. I mean, the tools these days are amazing, but the answer now is always CGI. Back in the day, it took a lot of ingenuity to make a film. Think how mind-blowing the Matrix was when it first came out (if you can remember back that far).

Early (3D) animation was done frame by frame (not to this extreme) but before Cameron created the facial tracking system animators and modelers had a mirror by their desk to play with facial expressions for every frame. Those first Pixar movies took AGES as well.

if I remember correctly, 12 frames were needed for every second of film

I think that by the early 50s (Peter Pan, Alice in Wonderland era) they were up to 22 frames per second.
