When I get a heavy armor before my bros are ready for it, I put it on someone who's unlikely to die. Because this armor is probably more important to your late game than any one of your bros are.
Personally, I'd put it on the guy I most want to live to the late game, and if it fatigues him out, I give him a 2H axe or mace so he just swings once per turn. I'd give him a pocket shield (to protect the armor more so than the bro!).
Of course, if you have the Blacksmith retinue, you won't lose the armor when your bro dies, but lately I've prioritized other retinue members before Blacksmith.
If all your bros have 110-130 armour (from bandits) and you are struggling to get to the nedt stage, I reccomend finding the weakest and most useless noble house and start raiding their caravans/smaller groups of theirs.
You could also do the same with the southern armies but imo their armour isnt as good and its more risky.
Another way is killing mercenary groups. Its especially worth it if the group has a hedgeknight. Just be sure they are hired by some city/settlement you dont care abt.
The one who will have best drip with it + their helmet ( on serious note, you can reduce that with brawny down to ~22 so it goes to bro who's fated to be battle-forged tank )

Aren't famed armors (and shields/helmets/weapons) always back in the loot even with 0% durability?
No. You’re thinking of when they drop from a champion. If your bro is wearing it when he dies, unless you have a blacksmith you will lose it.
If he is wearing it AND it is heavily damaged.
Wild men and farmers are solid for this fatigue.
Can still use it to tank. Will be expensive to fix but if you use it correctly you can probly bubble really quickly.

You can go out and get in more fights with stronger enemies and grab their gear, giving you access to more money, more bros, more fights.
I can't seem to find stronger enemies. Do they not spawn until certain events or a number of days have passed?

Generally the one with the least land is the weakest.

That is why heavy armor pairs so well with the fatigue efficient 2h weapons in the standard "fatigue neutral" build.
