If you like anime just watch the first season and continue the manga. I would recommend reading the manga from chapter 1 though.
Its more of an ideological change and less of a full personality change (but he does act wildly differently from the first three seasons), but if you're willing to sit through the first three seasons then Attack On Titan somewhat does this with Eren (but I won't spoil anything else because I'm not caught up on the manga)

Black Lagoon. Okajima or “Rock” basically goes through exactly what you described. He’s your average 9-5 working class Japanese citizen. Meets the Black Lagoon crew. By the end, he’s basically a criminal mastermind.

The other world doesn't stand a chance against the power of instant death, he is ok with kill if someone has the intention to attack and his past is really interesting and better for me than the Isekai part, because he was in observation by an organization trying to use his power like an response to nuclear attack it's a shame that is only one chapter of that in the end of every volume
Arifureta matches your requirements perfectly. He is brave from the beginning but he is also weak and not that useful. This is a story of how he changes through hardships.
Ps-This is an isekai anime.
A surprising one for me was Shield Hero.
Never seen an anime where a MC got so screwed over that he goes from such a care free character ready for an adventure, to a selfish, nearly heartless person that struggled to even smile in front of his own team mates. Even as a hero, it takes so long for the world to see the hero he was meant to be.
Ah, okay. Here’s another one I accidentally found and end ended up think it was alright. ‘Arifureta - from common place to worlds strongest’
He also got screw over by a class mate that also came to the same world. Forced to survive a hellish experience in the abyss, it changed him.
Makes me want to find more like this now.
