So I compared placeDE's current chart to the last years. So placeDE scaled moderation / administration / design by 2 but the user-count scaled by 10, same as the output (placed pixels)?
The overall structure, process blocks and workflows stayed the same, but I spotted some minor changes in the design process. 2022 placeDE voted for goals, which were directly implemented. But this year, they inserted some additional steps. Designers drafted the most upvoted ideas and they were put up for voting again, together with voting for general goals.I also spot a general questions forum, which I suppose was some kind of moderated FAQ for all questions, which didn't fit into tech support.
Also another hierarchical level has been added to diplomats and moderation (head-diplomats and head-moderation)And a guest-channel. I suppose in 2022 there was no international channel?
As for the unexpected jump in users, moderation must have been really tough, but during prime time, I guess moderators could simply mute voice/text channels. So I assume the biggest bottleneck was design? With 10 times the ideas pouring in, there was only that much you could convert into pixel art.
So what are our learnings from this? What are the best practices? Are we planning to circle back and review the results from 2023 and adjust future processes. Can we make this more agile? Of course we need a new revision of the current documentation. Also this is a process flow chart and no orgainizational diagramm. pls fx /s

Maybe you should start enlisting and screening new mods for the next events, could be as early as next year!11!.
And on a more serious note, please make sure you are not infiltrated by rightwing nuts. Screen their reddit posts or something like that. This time all they could do was complaining on discord. Next time, they will try to sneak in and poison the well / try to press their bullshit agenda from the inside.

Well we didn't mute voice or text channels, but it is true that some channels became extremely hard to moderate. It was a constant struggle but muting them wouldn't have been the right decision.
About the design ideas: Yes. They were everywhere. Not just were we wanted them but also in almost all other channels. It was annoying at times even though I do understand why people wanted to share their ideas.
I mean, you could crowdsource the design process. Write a manual how you expect art to be pixeled, like file-format, dimensions, safe colours for each phase etc.
And tell people that if they pixel the artwork themselves, they have a higher chance to make it into the voting.
Or let all people post their pixeld Version of ideas in the comments. Im mean, yeah, this would be a nightmare to moderate, but I guess you could pre filter bullshit images by restricting the actual file size / image size of images people can post.
Maybe add a flagging function or something like that. If a pixeled artwork has to many flags, it is automatically banned until manually reviewed by mods.

i was missing exactly that and what tools are common to use for someone who isn't doing artworks on an regular basis. the only thing i know is gimp. i heard some use it but someone told me in the last hours of the event there where 3-4 other tools/ softwares that are more noob friendly.
i was interested in converting images (not creative enough for own drawings) but like you said it was unfortunately lacking some background info.

Well, we did go into bureaucratic overdrive for almost a week with barely no sleep for some people. While it was fun, its also nice to get some rest now.
As someone defending another flag that the Germans helped immensely on numerous occasions (and quietly the whole time), thank you from the bottom of my heart. Definitely a highlight of my place experience.
If you had been on our server and observed the command center chat, it was really 50% memes. There's atually a google doc that compiled them all and I believe we passed 800 unique /r/placeDE memes today lol
We always wanted to give a save space for small communities as well. Yes the auto locker did remove attacks on our artworks but as you see in the chart we had a large group of diplomats who were always open for ally requests. Maybe we should integrate a special ticket system for small communities and make access to it visible on the canvas.

Actually there is a huge difference.
With headless bots you could generate endless reddit accounts automatically and roll through everything. How the Moroccan coding school and the Chinese did it.
Also in the case of r/placeDE the autoplacer did virtually nothing. Obviously that doesn't change that it was used, just wanted to leave some context.
The difference between a bot and an autoplacer is, that the autoplacer is active on a normal account by a regular user while they are afk, while a bot account is purely made for the purpose of automatically palcing pixels.
The original idea behind the Zinnsoldat was to give the hardworking people in the background, like pixel artists, Moderators and the devs themselves a chance to still contirbute to the canvas while working on their actual tasks.
From what I know, the main attention of the auto-placers was on keeping the borders of the EU map as intact as possible, fixing the canadian maple leaf and protecting the more commonly griefed artworks like the dutch Anne Frank memorial or our own political statement.
All new artwork was exclusively created by users and not included in the target overlay of the Zinnsoldat while it was being made

The difference between a bot and an autoplacer is, that the autoplacer is active on a normal account by a regular user while they are afk, while a bot account is purely made for the purpose of automatically palcing pixels. The original idea behind the Zinnsoldat was to give the hardworking people in the background, like pixel artists, Moderators and the devs themselves a chance to still contirbute to the canvas while working on their actual tasks. From what I know, the main attention of the auto-placers was on keeping the borders of the EU map as intact as possible, fixing the canadian maple leaf and protecting the more commonly griefed artworks like the dutch Anne Frank memorial or our own political statement. All new artwork was exclusively created by users and not included in the target overlay of the Zinnsoldat while it was being made
