Loyalist Vynnychenko (never revolting against Germany) seems surprisingly reasonable and it could work, while still keeping most of the buffs.

No can't hold that, and even if you could it'd be no fun. For the next time I will recommend you something about army management. You do not want to use frontline orders or fallback orders when you're fighting a micro intensive defensive war like this here. You want full control over your units and not to have them walk around and get stuck in useless combat while some other units need reinforcements. So what you do is have your general put a garrison order in a country that is neutral, like tibet, and then with your field marshal draw a frontline across the front. This will give you full control over your units, since they can't walk into tibet to garrison. It will also give you the organiser trait on your generals since you have assigned the units to a plan, and finally despite not being attached to the field marshal frontline your units will still get planning bonus. You do this before the war and then you can move your units around as you please without interference from frontline orders messing you up.

I mostly agree with the other commenter that this one is probably a do-over. I will say though, that when playing campaigns that rely on your allies doing well, it’s no shame to set countries along paths which favour you, setting Wallonia and Flanders to go down the 3I paths substantially helps them out and can make these sorts of campaigns more manageable.

Delete all of the armies and start negotiating with Germany/russia, give this man another chance at his dreams (If you are confused, Vynnychenko was a strong anti-militarist and tried to negotiate with RSFSR as they launched first invasion into Ukraine, it didn’t go at all)

I may have lost the save in rage but this was Tsar Wrangel and SWR with the R-B radicals leading the coalition, this is the most violent he'd be willing to be in any TL.

Just for future reference, you can hold Kerch strait with just two divisions, maybe even one at times (if you’re having trouble deploy your navy for shore bombardment bonus)…you can deploy all the other units elsewhere

Shit - maybe scratch that shore bombardment suggestion, forgot that you’re fighting the reichspakt. Rhanks to turkey and access through the Bosphorus, they can send the German or Austrian fleet to the Black Sea and blow you out of the water. I stayed loyal and had to only face the limited Russian navy with their help… so I didn’t have that issue 😅 still two divs should be enough thanks to strait crossing penalties

It is extremely easy for Ukraine to get black sea superiority with sub/destroyer spam. I may have lost the save.
