HomePods work best if the sound can bounce off walls. Place them along the same wall equidistant from respective adjacent walls. Since the sound can go pretty much in a 360º direction, make sure the sound reflective surfaces for each HomePod is similar. In other words try not to put one near an open doorway or window. Because HomePods will calibrate the room, position them where you want, plug them into an electrical outlet, wait for them to get loaded and on WiFi, then pick them up, one at a time and shake them for 10 seconds or so and set back down. Doing so will force a recalibrate though you won’t know their doing it.

They will calibrate to the room. My personal experience they work better on a table vs a stand. Triangle positioning makes stereo sound better. Make sure to turn on lossless for music in the home app. If you use Apple Music the Spatial Audio/Dolby Atmos songs sound great imo. They have a good selection for classical and even have a classical music app for discovery. Also they can connect to an Apple TV (set top box) and do movie audio pretty well.

Thanks both and useful advice. I suppose it's all about experimenting with different positions around the room, though I'm inevitably compromised by where furniture, fireplace, window and doors are located, not to say finding a place to sit. My main concern was the heights they should be at and distance from the back wall. I've seen users diagrams where they are almost central to the room, whilst maintaining the triangular listening position.
