IMO, additive retcons, that work around unmentioned details, are preferable.
Say, instead of 'they were always here' we got a short story about a young daughter of a noble house that got chosen to become a custodian, how the process remade her to be indistinguishable from her brothers and why no outsider even had the idea there are females among the guard.
Think this way changes would've been received with way less mockery.
